How an owner can step out of day-to-day operations without losing control

In 15+ years of advising owners and CEOs we’ve seen the same scenario: the business has grown, but every decision still goes through one person. Here’s a plan to change that.

Why an owner gets stuck in operations

The cause is rarely character. Usually the company simply lacks the mechanisms that replace “manual” management:

  • the rules of work aren’t written down — so questions go to whoever “knows how it’s done”;
  • managers lack authority or don’t know how to use it;
  • there are no transparent metrics — the owner has to check everything personally;
  • information is scattered across chats, spreadsheets and heads.

Months 1–2: inventory and priorities

  1. For two weeks, write down every question people bring to you. Group them.
  2. Identify the 8–12 key business processes that generate these questions.
  3. Assign an owner to each process — a person responsible for the result.

Months 2–3: the rules of the game

Document the key processes and the decision framework: which decisions a manager makes alone, which they approve and which they only carry out. A useful tool is an authority matrix by amounts and decision types. More on the format in the article how to write a regulation.

Months 3–4: a system instead of manual control

Move processes into a system where the status of every task and approval is visible. Then the question “what stage is it at?” disappears on its own. In Folck the owner sees a dashboard of processes, tasks and people and steps in only when a metric goes off track.

Months 4–5: strong managers

Delegation won’t work if middle managers aren’t ready to take responsibility. They need skills in setting tasks, giving feedback and motivating the team — which is exactly what our “Effective manager” training is about. Also keep in mind the risk of manager burnout when everything is suddenly “dumped” on them.

Month 6: a management rhythm

  • A weekly meeting based on metrics, not “gut feeling”.
  • A monthly process review: what’s slowing things down and what we change.
  • Quarterly goals for every manager.

The goal is for the owner to focus on strategy, product and key partners, while operations run by the rules.

How long does it take for an owner to step out of operations?

In companies of 20–200 people, usually 4–8 months, provided the owner takes part in the changes at the start.

Can you delegate without documented processes?

You can, but it’s risky: without rules, every delegated decision becomes a matter of dispute and the questions come back to the owner.
